Architectural Review: Is Your Platform Ready to Scale?

An Independent Architecture Review for a Live SaaS Platform

A structured assessment of six business-critical dimensions, before a major modernization investment.

Is the platform ready?

The client operates a live, multi-tenant SaaS platform for the agricultural auction sector. The platform handles real-time bidding, multi-party transactions, and on-premise hardware integrations across a growing customer base. The company’s leadership needed a clear, objective answer to one question: is the platform structurally ready for a modernization investment, or are there risks that should be addressed first? 

The internal development team was small, with just two core developers, and the platform was built to a solid functional standard. But over time, the codebase had grown in complexity, making modernization the obvious next step. Therefore, the team and its stakeholders needed an independent view of the platform before committing to the next phase. 

 

Approach  

Yonder conducted a structured architecture review across six dimensions:  

  • Scalability,  
  • Maintainability and Complexity, 
  • Security, 
  • Reliability, 
  • Being future-proof, 
  • Hiring and onboarding. 

Rather than relying on documentation or interviews alone, the review was conducted source-first. This means that every finding was grounded in the actual code, with specific evidence identified for each issue. AI-assisted tooling was used to accelerate the review of a 151,000-line codebase, enabling the team to surface patterns and risks systematically across all six dimensions. 

The full engagement ran approximately one month. Beyond the initial assessment, this included generating and verifying the detailed output. This step requires careful judgment to ensure findings are accurate, proportionate, and not misleading. This was where our business leader’s expertise was required. He ran through the process, conducted the final review, and then submitted the results to Yonder’s Techboard for independent validation. Once that is signed off, the client will receive the output. 

The final deliverable was structured for each audience: a technical and a business review, which included a prioritized list of findings with effort estimates, a roadmap of what to address immediately versus what to plan for, and a clear recommendation on modernization readiness. 

Results of an Architectural Review

The overall assessment of the platform was positive. It was built on solid foundations and reflected disciplined engineering practice. No findings prevented the modernization from proceeding, but several items needed to be addressed in parallel to avoid compounding risk as the platform grows. 

  • Six dimensions assessed; four rated at acceptable or above. And there with clear improvement paths identified for the two rated below standard 
  • 14 specific findings were documented, of which six were actionable within a single sprint by the existing team 
  • Two strategic decisions were identified that required early resolution to avoid higher cost and disruption down the line 
  • Security gaps pinpointed that were already flagged by a prior third-party review but had been deprioritized — the assessment gave the client the business case to act 
  • The modernization program was developed with a structured four-step roadmap: review, proof of concept, strategy workshop, and AI-assisted development 

At the end of the engagement, the client leadership received a risk registera prioritized action list, and a shared understanding of what the platform could and could not yet support 

Why an Architectural Review worked 

The review was grounded in evidence, not opinion. Every finding referenced a specific location in the codebase, which meant the development team could act immediately without needing further investigation. There was no ambiguity about what was wrong or where. 

The six-dimensional framework also gave non-technical stakeholders a way to engage directly with the findings. Rather than receiving a list of technical issues, leadership received a structured view of business risk: what could affect the platform’s ability to grow, retain customers, and bring in new developers. That framing made the prioritization decisions straightforward. 

The quality assurance built into Yonder’s process also mattered. Two senior Tech leaders for the analysis, a senior Delivery Manager to oversee and steer the engagement from start to finish, and the full output, independently validated by Yonder’s Techboard, before being handed to the client. That level of rigor makes the findings trustworthy and provides a solid basis for investment decisions. 

 

What AI made possible 

A 151,000-line codebase reviewed across six business-critical dimensions in approximately one month would not have been feasible at this standard without AI-assisted analysis. Yonder’s Tech Lead led the technical work with support from a colleague; AI tooling accelerated the discovery phase, allowing engineering judgment to focus on interpretation, validation, and recommendations rather than manual code traversal. 

  • Patterns, risks, and structural issues across the entire codebase were identified systematically — not dependent on which files a reviewer happened to examine 
  • The speed of analysis meant the client received findings while the modernization decision was still live — not after it had already been made 
  • AI-generated analysis was validated by senior Yonder engineers at every step, ensuring findings were accurate, proportionate, and actionable rather than a raw list of flags 
  • The same AI-assisted approach is embedded in Yonder’s recommended development methodology for the modernization program itself, giving the client a direct line from assessment to delivery
